Monthly numbers you can trust, a cash forecast you can act on, and a finance lead for board meetings, banks and investors – without a full-time hire.

A virtual CFO is a part-time, outsourced chief financial officer who runs the finance function of a business remotely – monthly reporting, cash flow, budgets, controls, compliance oversight and support with banks and investors – for a fixed scope instead of a full-time salary. IMAK Advisory, an ICAI-registered CA firm in Bengaluru, provides virtual CFO services to startups, family businesses, LLPs and growing companies across India, and temporary CFO services when a business is between finance heads or going through a fundraise, audit or system change.

Most businesses do not need a full-time finance head until they reach a certain size, but they need CFO-level thinking much earlier: when cash gets tight, when a bank asks for projections, when investors want monthly reports, or when the founder is signing off numbers no one has checked. This page explains the virtual CFO meaning, what a virtual CFO in India actually does each month, when and how to hire a virtual CFO, how to compare virtual CFO companies in India, temporary CFO services, CFO services for LLPs, and how we work with businesses outside Bengaluru, including those looking for virtual CFO services in Hyderabad or outsourced CFO services Mumbai businesses can use remotely.

  • Monthly MIS, management accounts and KPI dashboards
  • Thirteen-week cash flow forecasts and annual budgets
  • Board and investor reporting packs
  • Bank limits, CMA data and lender reporting support
  • Finance controls, approval policies and compliance oversight
  • Temporary CFO services for transitions, fundraises and audits

Virtual CFO Meaning

The virtual CFO meaning is simple: the work of a chief financial officer, done by an outside professional or firm for part of the time, usually remotely. The "virtual" part refers to how the service is delivered – through shared accounting systems, dashboards and regular calls – not to how serious the role is. This role owns the numbers and the financial decisions that support the business plan; a bookkeeper records transactions; an auditor checks the accounts independently once a year.

In practice, the virtual CFO meaning for a small business is a senior person who sits with the founders every month, looks at what happened, explains why, and agrees what to do next about cash, costs, pricing, hiring and funding. For a larger business, the role can mean leading a finance team, setting controls and dealing with the board, banks and investors.

What a Virtual CFO Does Each Month

Every engagement has a written scope, but most of the work falls into the same areas.

  • Monthly close: review of the books, accruals, reconciliations and adjustments so that the numbers are reliable by a fixed date
  • MIS and KPIs: profit and loss by product, customer or location, gross margin, overheads, working capital days and the few KPIs that matter for your model
  • Cash flow: a rolling thirteen-week forecast, collections follow-up priorities and a payment plan
  • Budgets: annual budget, monthly variance analysis and reforecasts
  • Controls: approval limits, vendor onboarding, payment authorisation and segregation of duties
  • Compliance oversight: a calendar for GST, TDS, income tax, ROC and payroll filings, with checks that they were done
  • Banks and lenders: CMA data, stock statements, covenant tracking and renewal of limits
  • Investors and board: monthly or quarterly reports, data room preparation and answers to diligence questions

Reading the Monthly MIS: What to Look For

A monthly management information pack is only useful if it leads to decisions. A good pack is short, arrives on a fixed date and answers the same questions every month: how did we do against budget, where is cash going, and what needs action now.

  • Revenue against budget and last year, by product, customer group or location
  • Gross margin and the reasons for any change – price, mix, discounts or input costs
  • Overheads by department, with the largest movements explained
  • Debtors and creditors by age, with named overdue accounts
  • Inventory days and slow-moving stock
  • Cash at the start and end of the month, and the forecast for the next quarter
  • Compliance status: filings due, filed and pending

The review meeting should end with a short list of actions and owners. Over a few months, the same pack shows trends that a single month hides – for example, a customer who always pays later than agreed, or a product whose margin slips every quarter.

Cash Flow Forecasting in Practice

Profit and cash are different. A business can be profitable on paper and still miss salaries because customers pay late, stock is building up or a loan instalment falls due. A rolling thirteen-week forecast, updated every week from actual bank balances, is the simplest tool to see this early.

  1. Start with today's bank balances and unused limits
  2. List expected receipts week by week, based on invoices and realistic collection patterns
  3. List committed payments: salaries, rent, statutory dues, loan instalments, suppliers
  4. Add planned spending: capital purchases, marketing, hiring
  5. Compare the forecast with actual results every week and correct the assumptions
  6. Agree actions early when the forecast shows a gap

Tax and statutory payments – GST, TDS, advance tax, provident fund – are fixed dates that do not move, so they are entered first. Banks and investors respond far better to a business that shows a cash gap six weeks ahead with a plan than to one that calls on the day.

Budgets, Variances and Reforecasts

An annual budget turns the business plan into monthly numbers for revenue, costs, hiring and capital spending. Each month, actual results are compared with the budget and the main differences are explained. When the business changes materially – a large contract won or lost, a new product, a price change – the forecast for the rest of the year is updated, while the original budget is kept for comparison. Teams that see their own department's numbers every month usually manage costs better than those who see them once a year.

Working With Banks and Investors

Lenders want consistent, timely numbers: stock and debtor statements for drawing power, quarterly results, covenant calculations and annual CMA data for renewal of limits. Investors want monthly or quarterly updates, a clear view of burn and runway, and quick, accurate answers during diligence. In both cases, credibility comes from numbers that do not change after they are shared. We prepare these reports with you and attend meetings alongside the founders or directors to explain the figures; decisions and negotiations remain yours.

Finance Controls Worth Setting Up Early

Small businesses often run on trust, which works until the team grows or a mistake costs real money. A few controls, set up early, protect the business without slowing it down.

  • Two-person approval for payments above an agreed amount
  • Vendor master changes, especially bank details, verified by a call before the next payment
  • Monthly bank, GST and payroll reconciliations reviewed by someone other than the person who prepared them
  • Purchase orders for regular spending, matched to invoices and receipts
  • Expense claims with bills, approved by the manager before payment
  • Access to accounting software by role, with the audit trail switched on
  • A simple delegation of authority showing who can commit the business to what

These controls also make the annual audit faster, because the auditor can rely on them instead of testing every transaction.

Related Services & Compliance Links:

Temporary CFO Services

Temporary CFO services cover a gap or a project for a fixed period. A business may need an interim finance lead when a full-time CFO leaves, during a fundraise or acquisition, before a first statutory audit, during a move to new accounting software, or while a business is turned around. Temporary CFO services differ from an ongoing virtual CFO role in that the work has a defined start, end and set of deliverables.

  • Interim finance leadership between two full-time CFOs
  • Fundraise support: financial model, data room and diligence responses
  • Audit readiness: clean-up of books, schedules and documentation
  • System migration: chart of accounts, opening balances and controls in the new software
  • Turnaround: cash control, cost reduction plan and lender communication
  • Hiring support: job description and interviews for the permanent CFO or finance manager

At the end of a temporary CFO assignment, we hand over a written note of open items, processes and passwords to the person taking over, so that nothing depends on our memory.

When to Hire a Virtual CFO

There is no fixed revenue at which every business should hire a virtual CFO. The signals are usually practical:

  • The founder does not know the cash position for the next eight weeks
  • Monthly numbers arrive late, change after they are shared, or nobody trusts them
  • A bank, investor or large customer asks for reports you cannot produce
  • Margins are falling and no one can say which products or customers cause it
  • Compliance deadlines are missed or handled by different people with no overview
  • You are planning to raise funds, take a large loan, open a new location or enter a new market
  • The finance team is good at entries but no one is doing analysis

If two or three of these apply, it is usually time to hire a virtual CFO, or at least to have someone senior review the finance function and set priorities.

How to Hire a Virtual CFO

  1. Write down the three problems you most want solved in the next six months
  2. Decide the time you need: a few days a month, weekly involvement or a temporary full-time stint
  3. Check qualification and independence from your statutory auditor
  4. Ask how they will work with your accountant, software and team
  5. Agree a written scope, calendar, deliverables and data access rules
  6. Start with a diagnostic of the books, cash and compliance, then the monthly routine
  7. Review the arrangement after three months against the problems you wrote down

When you bring in outside finance leadership, the scope matters more than the title. A clear list of deliverables and dates protects both sides and makes the value easy to see.

Virtual CFO in India: What Is Different

The finance function of an Indian business sits inside a dense compliance framework, so a virtual CFO in India has to understand tax and regulation as well as analysis. A virtual CFO India businesses rely on should be comfortable with:

  • GST: input tax credit matching, e-invoicing and the effect of GST on pricing and cash
  • TDS and TCS: deductions on payments, certificates and how they affect vendor relationships
  • Income tax: advance tax, the choice of tax regime for companies, and tax audit
  • Company law: board meetings, annual filings, related-party approvals and charges
  • MSME rules: payment within 45 days to micro and small suppliers and the tax effect of late payment
  • Foreign exchange: FEMA reporting for foreign investment, export receipts and overseas payments
  • Bank finance: CMA data, drawing power, stock statements and annual renewal of limits
  • Accounting standards: Ind AS or the other accounting standards, depending on the company

For a startup or SME, this is often the main value of a virtual CFO in India: one person who sees how GST, TDS, banking and company law affect the same cash and profit numbers. For a foreign group's Indian subsidiary, the virtual CFO India role also includes group reporting formats, transfer pricing documentation and remittances to the parent.

Virtual CFO Companies in India: How to Compare

Many firms and individuals call themselves virtual CFO companies in India – chartered accountant firms, consulting firms, finance-as-a-service platforms and independent former CFOs. Rather than rank providers, here are the questions that separate a useful engagement from a reporting service with a CFO label.

  • Who will actually do the work, and what is their qualification and experience?
  • Is the firm registered with ICAI, and can you verify the members on the ICAI website?
  • Is the provider independent of your statutory auditor, as company law requires?
  • What exactly will be delivered each month, and by which date?
  • How will they access your data, and who else will see it?
  • How do they work with your existing accountant and software?
  • What happens if you want to end the engagement: hand-over notes, files and access?

Be careful with promises of guaranteed funding, guaranteed loan approval or tax savings without seeing your books. No adviser can guarantee what a bank, investor or tax officer will decide. Among virtual CFO companies in India, the ones worth hiring are usually those that are clear about what they will not do.

Independence: Your Auditor Cannot Be Your Virtual CFO

Section 144 of the Companies Act, 2013 bars a company's statutory auditor from providing certain services to that company, including accounting and bookkeeping, internal audit, management services and outsourced financial services. This kind of engagement falls squarely in those categories. So a CA firm can be your statutory auditor or your virtual CFO, but not both. If we lead your finance function, your statutory audit must be done by an independent firm, and we will work with that auditor during the audit.

Statutory CFO Requirement and Its Limits

Listed companies and public companies with paid-up share capital of ₹10 crore or more must appoint a whole-time chief financial officer as key managerial personnel under the Companies Act. A virtual CFO cannot fill that statutory role, because it requires a whole-time appointment. For these companies, an outside finance lead can support the whole-time officer or the finance team, but the legal responsibilities stay with the appointed person.

For private companies, LLPs and firms without that requirement, the engagement works alongside the directors or partners, who remain responsible for the accounts and filings. We do not sign financial statements or returns as directors or officers of the business.

CFO Services for LLPs and Partnership Firms

CFO services LLP partners need are a little different from those of a company. An LLP has no share capital and no board, but it does have partners' capital accounts, profit-sharing ratios, drawings, remuneration and interest to partners within tax limits, and its own annual filings. Our CFO services LLP clients use typically include monthly profit by partner or practice area, cash and drawings planning, partner capital tracking, the audit when turnover or contribution crosses the limits, and LLP Form 8 and Form 11.

If you are looking for a specific firm whose name is CFO Services LLP, please note that IMAK Advisory is an independent CA firm and is not connected with any business of that name; please contact that firm directly.

Virtual CFO for Startups

For startups, the role centres on runway and investor confidence. The work typically covers a monthly burn and runway report, unit economics such as customer acquisition cost and contribution margin, a financial model for fundraising, a clean cap table, ESOP accounting, and investor updates on a fixed schedule. Before a round, we prepare the data room and handles financial diligence questions, so founders can focus on the business.

  • Burn, runway and scenario planning
  • Financial model and fundraising data room
  • Cap table, ESOP pool and share issue compliance
  • Investor reporting and covenants in shareholder agreements
  • Startup recognition, tax holiday planning and grant reporting
Related Services & Compliance Links:

Virtual CFO for SMEs and Family Businesses

For established small and medium businesses, the focus is usually working capital and margins: debtors who pay late, stock that builds up, bank limits that are always full, and products or customers that lose money without anyone noticing. The finance lead sets up costing, profitability by product and customer, a working capital plan and a clean relationship with the bank. In family businesses, the role often includes separating personal and business spending, planning the next generation's involvement, and preparing the business for an outside investor or lender.

Systems, Data Access and Security

We work on your systems, not ours. We prefer cloud accounting software with role-based access, so that we can review entries without holding passwords to bank accounts or payment approvals. Access is given to named team members only, logged, and removed at the end of the engagement. Personal data of employees and customers is handled in line with the Digital Personal Data Protection Act, 2023, and shared only where the work needs it.

What Decides the Cost

We do not publish fees. The cost depends on the size and complexity of the business, the number of entities, the time needed each month, whether bookkeeping and payroll are included, the reporting needed by banks and investors, and whether the engagement is ongoing or temporary. Our team shares the exact total after the diagnostic and reviewing your requirements.

Three Typical Situations

Statutory Advisory Note
Illustrative situations based on common requests. Names and details are invented; these are not client testimonials.

A SaaS Startup After Its Seed Round

A software startup had raised seed funding and promised monthly investor updates. Its books were a quarter behind. We closed the books monthly, built a burn and runway report and a simple revenue model, and set up an investor pack sent on the tenth of each month. Six months later, the data room for the next round took days instead of weeks.

A Manufacturer With a Full Overdraft

A family-run component manufacturer's bank limit was always fully drawn. Costing by product showed two product lines losing money after freight, and debtors averaged far longer than the agreed credit period. Prices were revised, collections were tracked weekly, and the bank received a clean CMA submission at renewal.

An LLP Consulting Practice

A three-partner consulting LLP wanted to know which practice area made money and how much the partners could safely draw. Monthly profit by practice, a cash and drawings plan, and timely audit and LLP filings were set up, with a short partners' meeting each month.

Common Mistakes With Outsourced Finance Leadership

  • Bringing in outside finance leadership before the books are reasonably up to date, and expecting analysis in the first week
  • No written scope or calendar
  • Using the statutory auditor as the outsourced finance lead
  • Giving payment authority to an outside adviser
  • Too many KPIs and no decisions taken at monthly reviews
  • Treating an outsourced finance lead as a bookkeeper
  • Expecting any adviser to guarantee funding or a loan

Special Cases

Indian Subsidiaries of Foreign Groups

Subsidiaries often need group reporting in a different format and calendar, transfer pricing documentation, FEMA reporting and timely remittances. These can be managed alongside local compliance.

Businesses Preparing for Sale or Investment

Before a sale or a major investment, we prepare normalised profits, working capital analysis and a vendor data room, and coordinates with the buyer's diligence team.

Related Services & Compliance Links:

Businesses in Distress

Where cash is very tight, the first weeks focus on a daily or weekly cash plan, talking to lenders and suppliers, and stopping losses. Legal advice on insolvency matters is taken from advocates where needed.

Non-Profits and Section 8 Companies

Grant budgets, fund-wise reporting and compliance for tax exemption and foreign contributions need a finance lead too; this model works well for such organisations.

What Our Service Does Not Do

  • We do not act as your statutory auditor at the same time
  • We do not become your employee, director or statutory key managerial person
  • We do not hold payment authority or bank passwords
  • We do not guarantee funding, loans or valuations
  • We do not negotiate on your behalf with investors or lenders as an agent; we prepare and present the numbers with you

When You May Not Need Us

If your business is small, simple and profitable, with a reliable accountant and a founder who reviews the numbers monthly, you may need only good bookkeeping and an annual tax review. If you already have a capable full-time finance head, outside finance support adds little except for specific projects. We will tell you this after the diagnostic if it applies.

Questions to Answer Before You Hire a Virtual CFO

  1. What are the three finance problems you most want solved?
  2. How current and reliable are your books today?
  3. Who will be our main contact in the business?
  4. Which software and bank systems do you use?
  5. Do you need reports for banks, investors or a board?
  6. Is your statutory auditor a separate, independent firm?

Frequently Asked Questions About Virtual CFO Services

What is the virtual CFO meaning?

A virtual CFO is a part-time, outsourced chief financial officer who runs the finance function remotely – reporting, cash flow, budgets, controls and stakeholder support – for a defined scope instead of a full-time salary.

What does a virtual CFO do every month?

It reviews the monthly close, prepares MIS and KPIs, updates the cash forecast, tracks the budget, checks compliance deadlines, and meets management to agree actions. Quarterly, it prepares board or investor packs.

What are temporary CFO services?

Temporary CFO services provide a finance lead for a fixed period – between two full-time CFOs, during a fundraise, before an audit, during a system change or in a turnaround – with defined deliverables and a hand-over at the end.

When should I hire a virtual CFO?

When cash visibility is poor, numbers are late or unreliable, banks or investors ask for reports you cannot produce, or you are planning funding, a loan or expansion.

How do I hire a virtual CFO?

List your priorities, decide the time needed, check qualification and independence from your auditor, agree a written scope and calendar, and start with a diagnostic of the books, cash and compliance.

What should a virtual CFO in India know?

Besides analysis, a virtual CFO in India should know GST, TDS, income tax, company law filings, MSME payment rules, FEMA reporting, bank CMA requirements and the applicable accounting standards.

How do I compare virtual CFO companies in India?

Ask who will do the work, check ICAI registration, confirm independence from your auditor, and compare the written scope, delivery dates, data security and exit terms. Avoid anyone guaranteeing funding or loans.

Can my statutory auditor also be my virtual CFO?

No. Section 144 of the Companies Act bars a company's auditor from providing management, accounting and outsourced financial services to that company.

Can a virtual CFO be the company's statutory CFO?

No. Where the law requires a whole-time CFO as key managerial personnel, such as listed companies and public companies with paid-up capital of ₹10 crore or more, a virtual CFO cannot fill that role.

Do you offer CFO services to LLPs?

Yes. CFO services for LLPs include partner capital and drawings planning, profit by practice area, the audit when required and LLP filings. We are not connected with any firm named CFO Services LLP.

Do you offer virtual CFO services in Hyderabad?

Do you offer outsourced CFO services Mumbai companies can use?

Yes, remotely from Bengaluru, covering Maharashtra's state compliance in the calendar. We do not have an office in Mumbai.

Are there virtual CFO jobs at IMAK Advisory?

Please see our careers page for current openings, if any. We do not advertise roles that are not open.

Is a virtual CFO in India suitable for startups?

Yes. Startups use one for burn and runway tracking, financial models, investor reporting, ESOP accounting and fundraising diligence until a full-time CFO is justified.

How long before I see results?

A reliable monthly MIS usually takes four to eight weeks, depending on the state of the books; the cash forecast and budget follow within the first two months.

How much do virtual CFO services cost?

We do not publish fees. The cost depends on size, complexity and time needed, and our team shares the exact total after the diagnostic and reviewing your requirements.

Outsourced Finance Leadership From a Chartered Accountant Firm

IMAK Advisory is an ICAI-registered firm of chartered accountants in Whitefield, Bengaluru, providing outsourced finance leadership and temporary CFO services to startups, family businesses, LLPs and growing companies across India. The virtual CFO meaning is the work of a chief financial officer – reporting, cash, budgets, controls and stakeholder support – delivered part-time and remotely for a written scope, instead of a full-time salary.

A virtual CFO in India also has to manage GST, TDS, income tax, company law filings, MSME payment rules, FEMA reporting and bank CMA requirements, because they all affect the same cash and profit numbers. That is why businesses looking for virtual CFO India support often choose a chartered accountant firm rather than a reporting-only service.

Temporary CFO services cover a defined period: a gap between two full-time finance heads, a fundraise, audit preparation, a move to new software or a turnaround, with a written hand-over at the end. CFO services LLP partners use focus on profit by practice area, partner capital, drawings, the audit when required and LLP filings; we are not connected with any firm of that name.

It is time to hire a virtual CFO when cash visibility is poor, numbers arrive late or keep changing, banks or investors ask for reports you cannot produce, or you plan funding, a loan or expansion. When comparing virtual CFO companies in India, check who will do the work, ICAI registration, independence from your statutory auditor, the written scope and dates, data security and exit terms. Under section 144 of the Companies Act, your statutory auditor cannot also provide these services to your company, and a part-time adviser cannot be the whole-time chief financial officer that listed companies and larger public companies must appoint.

Our only office is in Bengaluru, and the work is done remotely with visits where useful. Businesses searching for virtual CFO services in Hyderabad or outsourced CFO services Mumbai firms can use remotely get the same monthly calendar, reports and reviews; we do not have offices in those cities. Anyone looking for virtual CFO jobs can see current openings, if any, on our careers page.

For startups, the focus is burn, runway, unit economics, a financial model for fundraising, investor updates on a fixed date and a data room ready before diligence begins. For established small and medium businesses, it is usually working capital and margins: debtors who pay late, stock that builds up, bank limits that are always full, and products or customers that quietly lose money. For subsidiaries of foreign groups, it adds group reporting formats, transfer pricing documentation and remittances to the parent. In every case, a few controls set up early – two-person payment approval, verified vendor bank changes, reviewed reconciliations and role-based software access – protect the business and make the annual audit faster.

The monthly routine is simple and fixed: books closed in the first week, an MIS pack with the agreed measures by the middle of the month, a review meeting with actions and owners, and a cash forecast updated every week. Each quarter brings a board or investor pack and a reforecast, and each year an annual budget, audit preparation and tax planning. You keep control of bank accounts, payments and approvals throughout.

We do not publish fees; our team shares the exact total after a short diagnostic and reviewing your requirements.
